The Challenge
DAS Health faced the challenging task of executing a large-scale network and systems cutover for 80+ dental and oral surgery practices under a single domain. Each site presented a unique IT environment, with different firewalls, switches, access points, and VPN configurations. The project required extensive coordination among network engineers, systems engineers, field technicians, and the program management office. The client needed a lead project manager to interface with practices, manage complex scheduling, and ensure clear communication throughout the process. The scale and diversity of the environments, combined with the need to minimize disruption to patient care, made this a highly challenging engagement.
The Solution
Tuck Consulting Group provided a dedicated project manager to oversee the entire cutover process. The team coordinated with DAS Health’s technical leads, field technicians, and procurement teams to standardize equipment (including Meraki, Cisco, and Spectrum hardware), manage site assessments, and facilitate the migration of each practice to the OSP domain. Project management best practices were introduced, such as kickoff calls, regular debriefs, and knowledge management protocols—many of which were new to the client. Nikki ensured that all communications were patient-first, minimizing operational disruptions. Tools like Excel and Microsoft Teams were leveraged for scheduling and collaboration, while feedback and learnings were systematically captured and shared.
“We partnered with Tuck Consulting to support a complex project when we were short on PM resources. Nigisty immediately jumped into the work by becoming familiar with the project stakeholders and assisting with planning and documentation. Over the course of four months, she kept deliverables on track by overseeing and completing onboarding for 22 different sites across 16 practices. She collaborated extremely well with all stakeholders and even facilitated a retrospective to gather feedback for continuous improvement on the project. We thoroughly enjoyed working with Nigisty and will be sure to leverage Tuck Consulting for future needs!”
The Results
By the midpoint of the engagement, over 35 practices had been successfully onboarded, with the project on track to complete all of the cutovers by the target date. Stakeholder surveys consistently rated the project management at 4.5 or higher, citing clear, thoughtful, and intentional communication. The introduction of debriefs and best practices improved team alignment and knowledge transfer. The client benefited from a more centralized, secure, and scalable IT environment, positioning them for future growth. The engagement demonstrated Tuck Consulting Group’s ability to fit in seamlessly to manage complex, multi-site IT transformations in healthcare, delivering measurable results and high client satisfaction.
